Who This Checklist Is For (And When to Use It)

I'm a procurement manager at a 45-person metal fabrication shop. I've managed our equipment budget — roughly $220,000 annually — for 6 years. In that time, I've negotiated with 30+ vendors and signed off on everything from a 30W fiber laser marking system to a 6kW laser welding setup.

This checklist is for anyone buying industrial laser equipment (fiber laser sources, laser welding machines, laser cutting systems, laser cleaning units) or traditional welding gear (pulsed TIG welders, manipulator welding machines, Daiden-class power sources).

It has 9 steps. It takes about 3 hours to complete. It has saved us — I'd estimate — around $47,000 in avoided rework, hidden fees, and bad-fit purchases since I started using it consistently in 2022.

I didn't build this checklist because I'm smart. I built it because I got burned.

Step 1: Write Down What You Actually Need (Before You Look at Specs)

Most buyers start by browsing specs. That's backwards. The spec sheet will anchor you to what the vendor wants to sell, not what your floor actually needs.

Start with four questions:

  1. What material thickness are you working with? Not maximum — typical. If 80% of your work is 3mm stainless, buying a 12kW laser cutter "for future flexibility" is $80,000 you might never recoup.
  2. What's your daily throughput requirement? Be honest. Not what you hope to hit after marketing ramps up.
  3. What's your operator skill level? A manipulator welding machine with complex programming needs a different buyer profile than a pulsed TIG welder for sale that a welder can dial in on day one.
  4. What's your floor space and power supply? Sounds obvious. I once watched a colleague spec a laser cleaning system that physically didn't fit through our shop door.

Write these answers down. You'll need them for Step 2.

Step 2: Calculate Total Cost of Ownership — Not Purchase Price

Here's the thing: the purchase price is maybe 60-70% of what you'll actually spend in year one.

I built a TCO spreadsheet after a 2023 vendor switch that looked like a $4,200 annual savings on paper but cost us $6,800 more in reality. Learn from my mistake.

Your TCO should include:

  • Purchase price (obviously)
  • Installation and commissioning — some vendors include it, some charge $2,000-8,000
  • Operator training — budget $1,500-5,000 depending on system complexity
  • Consumables — laser optics, shielding gas, nozzles, electrodes. Get a 12-month estimate in writing
  • Service contract — annual, usually 8-15% of purchase price
  • Downtime risk — multiply estimated days of downtime by your daily revenue loss
  • Power and cooling — industrial lasers pull serious amperage. A 6kW fiber laser might add $400-800/month in electricity

Add it up. The cheapest quote is almost never the cheapest option.

Step 3: Ask What's NOT Included (This Is Where Vendors Get Quiet)

Every quote has a "what's included" section. Fewer have a "what's not."

Ask these questions before you compare anything:

  • "Is the delivery date guaranteed or estimated? What happens if you miss it?"
  • "Is the training on-site or remote? How many days? What's the per-day rate if we need more?"
  • "Does the warranty cover parts AND labor? What's the response time guarantee?"
  • "What's the lead time on replacement optics or laser modules?"
  • "Is there a software license fee after year one?"

If a vendor stumbles on any of these, treat it as a yellow flag. Not disqualifying, but worth factoring into your decision.

Step 4: Verify the Manufacturer's Claimed Specs (Don't Trust the Brochure)

I don't have hard data on how often claimed specs are inflated across the industry. But based on our own acceptance testing over 6 years, maybe 1 in 5 systems underperforms its datasheet on at least one metric that matters.

Here's what you check:

  • Power output at the workpiece — not at the source. A "6kW" system might deliver 5.4kW after beam delivery losses
  • Speed at your material thickness — vendor demos often use ideal conditions. Bring your own material to the demo
  • Duty cycle under your operating conditions — a pulsed TIG welder rated for 60% duty cycle at 200A might drop to 40% at 250A
  • Beam quality (M²) for lasers — this affects how tight your focus spot is, which affects cut quality and welding precision

Ask for a live demo on YOUR material. If the vendor can't or won't do that, that's information.

Step 5: Check Spare Parts Availability — Before You Sign

This is the step most buyers skip. It's also the one that cost us the most.

We once bought a laser system from a vendor who gave us a great price and solid specs. Eight months later, when we needed a replacement focusing lens, they quoted 14 weeks lead time. We lost $23,000 in productivity during that period.

Before you sign, ask:

  • "What's the lead time on the 5 most critical spare parts?"
  • "Do you stock parts domestically or is everything shipped from overseas?"
  • "What's your average turnaround for a service call?"
  • "Can you provide 3 customer references who've owned this model for 2+ years?"

Then call those references. Ask them specifically about parts availability and downtime.

Step 6: Pressure-Test the Warranty (Read the Fine Print)

Warranties are written by lawyers to protect the vendor. Your job is to find out what's actually covered before you're in a situation where you need it.

Key things to look for:

  • Parts and labor, or parts only? A "2-year warranty" that's parts-only might leave you paying $150/hour for technicians
  • Consumables are almost never covered — optics, nozzles, electrodes. Budget for them separately
  • What voids the warranty? Using third-party consumables? Operating outside specified parameters? Know the boundaries
  • Response time guarantees — "48-hour response" sounds good until you realize it means 48 hours to acknowledge the ticket, not fix the problem

Get warranty terms in writing before you pay a deposit.

Step 7: Negotiate Service Terms, Not Just Price

Everyone focuses on shaving 5% off the purchase price. In my experience, service terms are worth more.

Here's what I ask for in every negotiation:

  • Extended on-site support — 6 months instead of 3, or 5 days instead of 3
  • Priority parts shipping — even if I have to pay a premium, having the option is worth it
  • Free software updates for 3 years — especially for any system with a PC interface or programming software
  • Performance guarantee — a written commitment that if the system doesn't hit specified throughput on our material, we get a service credit

I've gotten $8,000-12,000 in service value this way on a single purchase. That's real money.

Step 8: Plan for the Transition (This Is Where Budgets Die)

The purchase is 30% of the project. The transition is 70%.

Before the new system arrives, you need:

  • Operator training scheduled — not "we'll figure it out when it arrives"
  • Production schedule adjusted — new equipment always runs slower for the first 2-4 weeks
  • Old equipment disposition plan — selling, scrapping, or mothballing? This affects cash flow
  • Maintenance schedule established — daily, weekly, monthly tasks. Put it in writing and assign owners

I can only speak to our own operations, but every time we've skipped this step, we've paid for it in lost production days.

Step 9: Do a 30-Day Post-Installation Audit

Thirty days after installation, sit down with your operators and your numbers. Ask:

  • Is the system hitting the throughput we were promised?
  • What's the actual downtime so far?
  • What's the actual consumable cost per month?
  • What surprised us — positively or negatively?
  • Would we buy this again?

Write down the answers. This becomes your reference for the next purchase. It's the cheapest insurance policy you'll ever create.

Common Mistakes That Cost Real Money

Mistake 1: Buying for the "future" instead of the present. I've watched shops buy 12kW laser cutters when 6kW would handle 95% of their work. That's $100,000+ in unused capacity.

Mistake 2: Not bringing operators into the decision. Engineers spec the machine. Operators have to live with it. A system that's technically superior but awkward to use will underperform its specs every time.

Mistake 3: Assuming the cheapest vendor is the most cost-effective. It rarely is. I've seen $6,000 "savings" evaporate in 4 months of downtime and expedited parts shipping.

Mistake 4: Skipping the reference calls. Vendors provide references they know will be positive. Ask for references from buyers who purchased 18-24 months ago, and ask specifically about service responsiveness and parts availability.

Mistake 5: Not reading the warranty exclusions. The exclusions page is where you find out what you actually bought.

Prevention isn't glamorous. But 5 hours of verification before signing beats 5 months of frustration after. That's been true for every equipment purchase I've managed — and I don't expect it to change.
